The Messy Middle: When Alignment Masks Complexity

The messy middle often looks like alignment.


In my experience, it often shows up as silence.


The quiet moment in a meeting when no one has questions or objections, even though multiple teams share responsibility for the outcome and have limited control over pieces of the work.


The conversation stays at the transactional level: 

"Can it be done?" 

"Yes."


What often goes unexamined are the details underneath. 

The dependencies. 

The handoffs. 

The assumptions. 

The circumstances each team is operating under.


Not because people do not care. 

Sometimes because it is "not my lane." 

Sometimes because opening the conversation feels like opening a Pandora's box.


This is where I see a common pattern in complex delivery.


Everyone agrees on the objective. 

What often remains unspoken is how the work will actually come together.


Yet there is no shared understanding of: 

  • what success looks like, 

  • how work moves between teams, 

  • what a successful handoff requires, 

  • or the constraints each team is working under.


The result is often frustration. 

Delays. 

Rework. 

Outcomes that fall short of what everyone intended.


Not because people lack expertise.


But because agreement on the destination was mistaken for agreement on the journey needed to get there.
